You're #1 on Google. So why is the AI answer above you naming someone else?

Google's AI answer now sits on top of the rankings you paid years to earn. What that means for local businesses — and what to do about it.

Take a screenshot this week. Search the phrase that matters most to your business — the one you've spent years and real money ranking for — and look at what's actually on the screen.

If you're like most local businesses we scan, here's what you'll find: an AI-written answer at the top, and your hard-won #1 ranking somewhere underneath it. Sometimes below the fold. The answer names businesses. Are you one of them?

Ranking and being recommended are now different games

For twenty years, the deal was simple: rank high, get the click, win the customer. Everyone's marketing budget was built on that deal.

The deal changed. Now there are two contests happening on the same page:

  • The ranking contest — the one you know, the one you may already be winning.
  • The answer contest — which businesses get named in the AI response that customers read first, and often read only.

Winning the first no longer guarantees you're even entered in the second. We regularly scan businesses that rank at the top of their market and appear nowhere in the AI answer — while a competitor with a weaker ranking gets named, because their website is easier for AI to read, extract, and trust.

That's the part that stings: the answer contest isn't judged on who's best, or even who ranks best. It's judged on who's clearest.

Why the AI answer names who it names

When an AI assembles an answer about local businesses, it's working from what it can read and verify: your website's actual text, its structure, its machine-readable signals, and how consistently your business is described across the web. In our scans, the businesses that get named tend to share the same traits:

  • Their site states things plainly — services, areas, hours, the questions customers ask, answered in text
  • Their pages are structured so a machine can tell what the business is and does
  • Their facts are consistent everywhere they appear
  • There's structured data underneath, saying it all again in a format built for machines

Nothing on that list is exotic. It's also not the same work as ranking — which is exactly why #1 sites can lose the answer contest.

Three things to check on your own site this week

You don't need a report to start. Check these yourself:

  1. Ask AI your customers' question. Open ChatGPT and ask it what your customers ask — “who should I call for [your service] in [your town]?” Read the answer. Then ask what it knows about your business specifically. Whatever it says, that's your starting line.
  2. Find your most-asked question on your website. The question customers always call to ask — is it answered in plain text on your site? Not in a PDF, not implied, not in an image. If a machine read your site top to bottom, would it find the answer?
  3. Look at your site the way a machine does. Turn off images in your browser, or just read only the text. Is it obvious what you do, where, and for whom? If a human skimming text-only can't tell, AI can't either.

The honest bottom line

Your ranking still matters — it's part of what AI systems draw on, and plenty of customers still scroll. Don't burn your SEO to the ground; it's the foundation.

But if your growth plan assumes that ranking #1 means being found first, that assumption expired. The businesses that get named in the answer win the customer before your ranking is ever seen. Being in that answer is measurable, and the gaps that keep you out of it are fixable.
